Ranger Pre runner brake help

I have an 86 ranger std cab 2.9l 2wd. Up front it has equal length beams from a 69 f-100 and at the moment until I can swap the knuckle for one that will allow disc brakes it has these enormous drums on it. Im hoping to drive it for a bit while i save some money and gather more parts. Problem is when I hit the brakes the rears work normally and the fronts do absolutely nothing. If I push harder on the brake pedal the rears simply lock up and the front still does no noticeable braking. However if i give the brake pedal two quick short pumps first the truck will stop perfectly.

I have bled and rebled and rebled the brakes two many times too count and cannot get any more air bubbles out although the pedal does feel a bit spongey.

Im wondering if maybe the stock master just doesnt move enough fluid in one stroke to apply the front brakes? If so what would be a good route to go as far as upgrading the master?

Any other ideas or thoughts are much appreciated!

Have you adjusted the drums?

Rear drums 'self' adjust every time you stop going backwards, and/or every time you apply the emergency brake.

But front drums don't 'self' adjust near so well (especially, if the adjuster has slightly corroded since '69). This was one of the things my dad always checked when he changed from summers to winters and back again.
